Update, 13 October 2026: you can now preview AI Max ad copy

Google scheduled the automatic upgrade to AI Max to start in September 2026, and it has now added a way to see what AI Max would write before you switch it on. In the AI Max Asset optimization settings, enter your landing page URL and Google generates up to 10 sample headlines and descriptions, usually in under 30 seconds. You do not have to opt in to text customisation to see them. Source: Google's text customisation help page. See step 2 below for how to use it.

If you are running Google Ads for a South African business right now and you have Dynamic Search Ads, automatically created assets, or campaign-level broad match settings active in your account, Google has already scheduled changes to your campaigns. You did not opt in. You were not asked.

Starting in September, eligible campaigns using DSA, ACA, or campaign-level broad match will be automatically migrated to AI Max. Google will stop allowing advertisers to create new DSA campaigns through Google Ads, Ads Editor, and the Ads API once automatic upgrades begin, with all eligible migrations expected to be completed by the end of September.

For most SA businesses running self-managed or lightly managed accounts, this is going to land quietly. The campaign will keep spending. The interface will look similar. But the rules governing where your ads appear, what headlines run, and which pages your traffic lands on will have changed underneath you.

What AI Max actually is and why it matters for SA accounts

AI Max for Search campaigns is a suite of AI-powered features, not a new campaign type. It is an optimisation layer you can enable within an existing Search campaign, designed to use Google AI to help advertisers get more conversions by expanding reach, tailoring creatives, and optimising landing pages.

That sounds straightforward. The practical reality is more complicated.

The part most business owners miss is that these features are on by default after the migration. URL expansion means Google can send traffic to any page on your site, not just the page you specified. Text customisation means Google can write headlines you did not approve. Search term matching means your ads can appear for searches you would never have chosen.

For a Johannesburg-based plumbing company targeting Sandton and Midrand, this matters. For a Cape Town financial services firm where every keyword choice has compliance implications, this matters even more. Unless you actively configure the guardrails, which requires knowing the guardrails exist, you are running the system wide open.

The pattern SA advertisers need to recognise

Smart Shopping became Performance Max. Call-only ads are being retired. Now DSA becomes AI Max. The direction is consistent: fewer formats, more automation, less manual control.

Google is not doing this to harm advertisers. The platform is genuinely moving toward a model where AI handles more of the optimisation work, and in well-structured accounts with clean conversion tracking and quality creative assets, that automation can produce real gains. AI Max for Search campaigns sees an average of 7% more conversions or conversion value at a similar CPA and ROAS when using the full feature suite.

Every time Google retires an old format and migrates advertisers to a new automated system, the default settings are configured in Google's favour, not yours. The default is more spend, wider reach, more AI involvement. The controls are available, but you have to know to look for them.

In the South African market, where the most underappreciated statistic is the 20 to 40% budget waste in self-managed accounts, handing unconfigured automation more control over your campaigns is a real financial risk. With Google Ads cost per click in South Africa ranging from R3 for low-competition Shopping keywords to R150 or more for competitive service industries like legal, insurance, and finance, and most SA businesses paying between R10 and R50 per click for Search campaigns, that waste adds up fast on a typical R10,000 to R30,000 monthly budget.

The real-world risk with AI Max for SA lead generation businesses

The performance data on AI Max is uneven, and this is where the conversation in SA agencies needs to be more honest.

One analysis tracked over 30,000 search terms activated by AI Max features. Of those, 99% generated zero conversions. A separate study of more than 250 retail campaigns found AI Max delivered conversions at roughly 35% lower return on ad spend than traditional match types. Another advertiser documented a cost per conversion of $100.37 under AI Max versus $43.97 under phrase match over a four-month period.

Google's headline numbers and real-world practitioner results are not the same number. That does not mean AI Max will not work. For e-commerce businesses with large product catalogues and clean conversion data, it can genuinely perform. But for service businesses, professional firms, and lead generation accounts, the picture is far less clear.

That describes the majority of SA advertisers. Think attorneys in Pretoria, estate agents in the Western Cape, private schools and medical practices in Gauteng, short-term insurance brokers in Durban. These are high-intent, high-CPC, lead generation accounts where showing up for the wrong search query does not just waste the click cost. It poisons your quality score, inflates your cost per acquisition, and eventually collapses the account's efficiency entirely.

What the Performance Max experience tells us about handing Google the wheel

SA advertisers who went through the Smart Shopping to Performance Max forced migration in 2022 and 2023 already know what unmanaged automation looks like. Channel reporting data now available for Performance Max reveals that search traffic, while typically the highest quality, represents only 20 to 35% of total Performance Max spending. The Display Network typically consumes 30 to 50% of Performance Max budgets, often with significantly lower conversion rates than search traffic.

Knowing that spend has shifted from Shopping to Display or YouTube does not allow the advertiser to reverse that shift. Advertisers cannot adjust budget allocation between channels or pause specific channel participation within PMax campaigns.

The AI Max migration creates a different but related risk. Where PMax quietly moved budget into Display and YouTube, AI Max quietly expands your search reach into queries you never targeted. The mechanism is different but the underlying problem is the same: you are spending rand on audiences and queries the system chose, not the ones you chose.

What SA advertisers need to do before September

This is not a reason to panic. It is a reason to act in the next few weeks, while the voluntary migration window is open and you still have full control over how AI Max is configured in your account.

1. Audit your account for affected campaign types

Log into Google Ads and check whether you have any of the following: Dynamic Search Ad campaigns, campaigns with automatically created assets enabled, or campaigns running with broad match settings at the campaign level. All eligible campaigns running Dynamic Search Ads, automatically created assets, and campaign-level broad match settings will be automatically migrated to AI Max for Search campaigns beginning in September 2026. If you find any of these, you are affected.

2. Migrate voluntarily and configure the guardrails yourself

Do not wait for the automatic upgrade. Migrate voluntarily now, during the transition period, so you can configure AI Max on your terms, not Google's defaults.

When you migrate, the first things to review are URL expansion, text customisation, and search term matching. All three are on by default. For most SA lead generation accounts, you want to either restrict URL expansion to approved landing pages only, or turn it off entirely until you have tested its behaviour. Text customisation should only be left on if you have approved brand guidelines loaded into the system.

Preview the copy before you decide. Google now shows text customisation asset previews: up to 10 example headlines and descriptions that Google AI would generate for your landing page, without opting in. You will find them in the Asset optimization section when you create or edit an AI Max campaign. Check the samples against three things before switching text customisation on:

  • Prices and offers: does any headline mention a price, discount or "free" offer you do not actually run?
  • Service area: does it promise areas you do not serve, for example "nationwide" when you only cover Gauteng?
  • Claims you cannot make: words like "guaranteed", "best" or "cheapest", or wording your professional body would not allow.

If you have Google's text guidelines (currently a pilot) in your account, the preview filters the samples to follow them, so you can test whether your excluded terms work. The preview shows examples, not the exact ads that will run, so keep checking the assets in your account after you switch it on.

In 2025, Google began using brand guidelines in certain campaign types that let you control what the colours and fonts can be for your ads. Use this feature. An AI-written headline that contradicts your pricing, your service area, or your POPIA compliance language is a problem you do not want to deal with after the fact.

3. Load your negative keyword list before the migration completes

This is the most underused lever in AI Max. Migrating early allows advertisers to review which settings carry over, audit negative keyword lists (which carry particular importance since AI Max matches based on site content rather than advertiser-defined keywords), and test performance differences before the forced transition begins.

For a Gauteng-based accounting firm, your site content might include words like "free", "template", "DIY" or references to student resources. Without a robust negative keyword list, AI Max will happily show your R120-per-click ads to people searching for free tax return templates. Build the list before the migration runs, not after.

4. Set up proper conversion tracking before you let AI optimise toward anything

AI Max, like Performance Max before it, optimises toward the conversion signals you give it. If your conversion tracking is broken, misconfigured, or tracking soft actions like page views as primary conversions, the algorithm will chase those soft signals and spend your budget accordingly. Use Google Ads conversion tracking plus GA4 together. For SA service businesses, that means tracking form submissions and phone calls as primary conversion actions, not session duration or scroll depth.

The paid search market in South Africa offers costs significantly lower than the US and UK, making Google Ads one of the most cost-effective lead generation channels available to SA businesses willing to manage campaigns properly. That last part is the qualifier. Managed properly. Not set and forgotten while AI runs on defaults.

5. Run a controlled experiment before rolling out fully

Google recommends using one-click experiments, which give advertisers a cleaner way to compare performance before making a full rollout decision. Run your AI Max setup against your existing campaign for 30 days with a split budget. Compare cost per lead, conversion rate, and the actual search terms that triggered your ads. This is the only honest way to know whether AI Max is working for your specific account, not for the average of all accounts Google includes in its performance benchmarks.

What good management looks like going forward

The job of a Google Ads specialist has changed. It is no longer about building the perfect keyword list. It is about knowing which defaults to override, which AI features to trust, and where to keep a human hand on the wheel.

That is a meaningful shift for SA businesses evaluating whether to manage ads internally or work with a specialist agency. When campaigns ran on manual CPC and exact match keywords, a business owner with some training could manage a modest account reasonably well. In an environment where Google auto-migrates your campaigns, rewrites your headlines, expands your URLs, and matches your ads to queries based on AI signals, the cost of an uninformed setup is higher and faster to accumulate.

Research shows that 90% of SA businesses use social media but fewer than 5% use Google Ads. That gap between social media use and search advertising represents a missed opportunity for most businesses. The SA advertisers who are already running Google Ads have a real window to pull ahead of competitors who are not, but only if the campaigns are structured to capture that opportunity rather than bleed budget into AI defaults that were not designed for your specific market and offer.
